Schedule a Meeting 
Though it seems logical to combine a development discussion with a performance evaluation, the 
employee will benefit more if you schedule separate meetings. Performance evaluations can be 
stressful for employees (even if they are positive), and a separate meeting allows the employee to 
be more relaxed and focused on their long-term goals and aspirations. As always, listen more 
than you talk!

Sometimes, development discussions can feel “fuzzy” or be ignored when something urgent 
comes up. Make them concrete by creating a development plan in writing.
•
Set specific learning goals with deadlines. Learning goals are usually more easily and quickly 
achieved than a large, general goal such as “get promoted.” Learning goals give the employee 
motivation and momentum.

Determine strategies to achieve each goal, and identify resources necessary to support each 
strategy. For example, you may need budget approval for a formal training program or buy-in 
from a colleague for the employee to shadow an employee in another department.

Determine how accomplishments will be measured. Ideally, you will find ways to apply the 
learning, not just show that the learning has taken place.
