I have first-hand experience of the problems that can arise in an
organisation that has the opposite of a listening culture. I sold my
magazine publishing company to a US-owned marketing services group
whose premier London advertising agency was large, long-established
and well-regarded. Unfortunately, its CEO was a man with a ferocious
reputation for not taking bad news at all well. People were terrified of
him, so the habit had developed of editing out the bad news, and of
embroidering average news to make it good, and good news to make it
great. (Remember, exaggeration is one of the 7 Deadly Sins). The result
was that the agency had been over-reporting its success, claiming that it
had won business that was only promised, and that client billings were
larger than they really were. Its accounts were effectively fabrication. This
was obviously unsupportable in the long-term, but nobody had the
courage to tell the emperor that he was without clothes. Eventually, an
audit revealed the extent of the problem. The London agency had to
reissue years of financial accounts, which resulted in the whole global
group having to do the same. Falsifying accounts is not taken well by
financial markets, and the group’s share price on the New York Stock
Exchange tumbled to less than a quarter of its previous value. I felt the
effect of this anti-listening culture keenly, because we had accepted
shares in our purchase price and had to watch, unable by law to sell the
shares, as they tumbled to a fraction of their value at the time of the deal.
Just one reason that I passionately believe in the importance of a
listening culture!

All the innovation gurus I have ever encountered stress the importance of
accepting mistakes if your organisation is to be truly innovative. Many
companies give an award for the year’s biggest mistake! If we don’t try
new things or new ways of doing things, we get stuck in historical

attitudes and behaviours, and the result can be devastating, as Kodak and
many others have discovered to their cost.
Openness to mistakes and a ‘let’s try it’ environment absolutely require a
listening culture. When someone is reporting a major failure, an
innovative manager will be listening for the positives: the courage to try
something new; the imagination in isolating the problem to be solves; the
ingenuity involved in engineering a new solution… this is very much
listening for the gold, in order to encourage the positive aspects, coach on
what went wrong and even assess whether the failure is a failure after all;
sometimes just the criteria for success need to be changed. Always
remember: Post-It notes were a failed effort to invent a strong paper glue.
Other listening benefits include being able to spot problems earlier and
thus deal with them before they become major; improving skills and
performance everywhere with 360 degree reviews that contain honest,
fearless and accurate feedback from all directions; producing better
managers who really understand their teams’ challenges and can be asked
for help without fear of loss of face; and of course the massive benefits
that come from listening to customers and understanding their needs and
experiences.
