How to Guide Rather than Tell
•
Encourage employees to share the thinking they have done about the problem by asking 
questions:
o
What solutions are you considering? What solutions have you discarded and why?
o
What obstacles are preventing you from making a decision?
o
Have you experienced a similar problem before, here or at a previous job? How was it 
resolved?
o
What do you think we should do to address this problem? If you were me, what would you 
do?
•
Provide guidance and resources, for example, suggestions about how to obtain additional 
information.
•
Be supportive and demonstrate your confidence in their ability to solve the problem by NOT 
telling them what to do (even if you believe you know).

Your goal again should be to get employees to resolve their own conflicts as much as possible or 
at least encourage them to separate interpersonal issues from task-related problems that need to 
be solved. Just because an employee comes to you with a conflict doesn’t mean you have to solve 
it yourself.
Drawbacks to Being Involved in Employee Conflict
•
It takes up much of your time that could be spent on your high-priority issues.
•
You may be seen as taking sides, which can undermine the respect others have for you.
•
Perhaps most important, it doesn’t allow employees to develop this valuable skill for 
themselves. They will remain dependent on you.
